I upgraded successfully two versions of R25A BMS (16S 48V 100A):
  • R25A-GJS1 - this went without a hitch
  • R25A-HFO4 - this was more of a roller coaster ...
Here the full story of the R25A-HFO4 upgrade:
I used the DALY Monitoring Software version1.28 and a RS485 adapter to upgrade this BMS. All went fine up to 53% - there it stopped, tried two more times and broke up (probably due to a communication problem). As a result, it was dead communication wise ... until I had the idea to use the UART adapter and the older Monitoring Software version 1.25. It did not react on this either, i.e. no response in the monitoring tab. But I tried the BMS upgrade tab anyway and to my surprise it started the upgrade and this ran through.
After the successful upgrade even the RS485 port started working again.
No need to say, I was happy saving the more than hundred Euros for a new one.

So for the future I decided to ALWAYS use the UART port and also version 1.25 of the Monitoring Software.

In the original post I warned about flashing R25A-based BMS because I bricked one. Of course, today I tried to revive this the same way, but it remains a costly cup coaster. My mistake most probably was that I tried to flash a version that was missing the CAN-option - it featured only UART and RS485 and hence was probably a slightly different hardware version than the other UART/RS485/CAN BMS. The code of this now coffee cup coaster is R25A-GJO5.

As always, please know what you are doing and be prepared for failure.
