by now 3 out of 4 are above 3.4V and yet no balancing. The board instructions did not mention anything about a minimum voltage, just that if there is a delta of over 100mV. I can try to disconnect the BMS, but I don't expect it to solve the issue, they should be able to work together.

I've tripple checked the cabling as you've recommended, all is in order.
